**Channel thesis:** A *headless* channel. No on-camera host required to start. Every video is a visual translation of a Savannah Intelligence Brief — the same idea, same closing line, same three-tier CTA — built from typography, motion, and operator-grade voiceover. The brand on screen is the platform, not a personality.

## Why "headless"

1. **It matches the brand.** SA is an intelligence platform, not a personal brand. The visual system *is* the host.
2. **It removes the bottleneck.** Briefs can ship on YouTube within 72 hours of publishing on Substack without scheduling a shoot.
3. **It compounds.** Every visual asset (lower-thirds, slide framework, motion grammar) is reusable across every video.
4. **It's how the category leaders in adjacent spaces operate.** Financial Times Film, Bloomberg Quicktake explainers, and similar editorial channels run on graphics + voiceover, not personality.

When the founder eventually goes on camera, the visual system already exists and the on-camera segments slot inside it. Don't wait for on-camera to start.

## Channel structure — three formats only

### 1. Shorts (60–90s, vertical)
The wedge. One field story or one numbers-driven insight per Short. Always closes with the SA invariant.
**Cadence:** 2 per week.
**Built from:** one paragraph of any Substack brief.

### 2. Briefs (4–7 min, horizontal)
Visual translation of one Substack brief. Slide-driven, voiceover, no host. Same five-section structure as the written brief.
**Cadence:** 1 per published brief (so weekly once the brief cadence is steady).
**Built from:** the full Substack brief.

### 3. Operator Conversations (15–30 min, horizontal) — later
Recorded calls with healthcare operators (audio only, animated waveform + transcript overlay), once SA has 3+ operators willing to be on the record.
**Cadence:** monthly. Do not launch until format 1 and 2 are running for 8 weeks.

## Visual system (must match the website / Substack)

- **Type:** Same display + body pair as the site. Title cards use the serif at large size on the ivory background.
- **Palette:** Ivory background. Navy text. Sage as the single accent. No gradients. No drop shadows. No stock footage.
- **Motion grammar:** Cuts, not transitions. Numbers count up on entry. Lower-thirds slide in from the left edge, hold, slide out. Nothing zooms. Nothing rotates.
- **Lower thirds:** `EYEBROW / Title in serif / one-line context in sans`. Always on the left third of the frame. Always navy on ivory.
- **End card (every video):** "Revenue exists. Cash doesn't." in display serif, full-screen, 4-second hold. Then the three-tier CTA card.

If a video could be confused for a different healthcare consultancy's video, the visual system isn't tight enough yet.

**Titles** — declarative, numbers-forward, no clickbait.
- ✅ "$190,000 In The Bank. 47 Days. Nobody Looked."
- ✅ "The Five-Component Cash Infrastructure Most Healthcare Groups Don't Have."
- ❌ "You Won't Believe What We Found In This Healthcare Group's AR…"

**Thumbnails** — three styles only:
1. **Number card** — single large number (navy on ivory), one-line context underneath in serif.
2. **Quote card** — one of the two invariant closing lines, full-screen, serif.
3. **Section card** — "Issue 001 / Section 2" in mono small caps, navy on ivory.

No faces in thumbnails until the founder is on camera. No emoji. No arrows. No red circles.

- **1 Facebook share** of the YouTube URL with the field-story paragraph as the post body.
- **1 Substack embed** at the top of the corresponding written brief.

The video is never the original source. The brief is. The video is the translation.

## What we will NOT do on YouTube

- No on-camera host until the visual system is locked and we've shipped 16+ videos without one.
- No "subscribe" CTAs in the first 10 seconds. The CTA is the three-tier card at the end.
- No reaction videos, no commentary on other healthcare news, no trend-chasing.
- No music beds louder than -24 LUFS. Voice-forward, always.
- No publishing a YouTube video without the matching Substack brief already live.
